One of the core tools within SMED (or change-over reduction) is looking at inside work vs outside work.
The idea of Single Minute Exchange of Die is to quickly get the machine up and running the next production batch. There are tools, like ECRS, that look at reducing the amount of work. But a very interesting, and often super useful, approach is to specifically look at the time the machine needs to be down, not reducing the total workload for the operator per se.
Inside-Outside work is such a tool: you determine which tasks really really need to be done during downtime, and which tasks might be prepped beforehand or handled afterwards. Those tasks that can be taken out of the 'critical change-over path' are called outside work, and we'll try to organize the change-over in such a way that they happen while the line is running.
This shift will often require rethinking how we do things: personnel organisation, machine design, some investments maybe. But those changes can be more than worth the trouble, so let's look into the concept and a couple of examples to trigger your thought.
